Podcast: Complexity Is Not The Problem, Panic Is

by | Aug 25, 2026 | Podcast Episode | 0 comments

What if the biggest obstacle to navigating uncertainty isn’t a lack of answers, but the panic that kicks in the moment you admit you don’t have one? In this episode of The Secret Life of Great Leaders, host Michael Bunting sits down with complexity practitioner Sonja Blignaut to unpack why complexity is so often mistaken for a problem, when it’s really just the nature of being alive.

Sonja trained originally in meteorology and worked as an IBM consultant, until a chance meeting with Professor Dave Snowden gave her the language for a way of seeing the world she had always intuitively lived in.

She shares how her thinking evolved from Snowden’s Cynefin framework toward what she now calls wayfinding, knowing as you go rather than before you go, and why she built her own acronym, COOL, courage, openness, observe and lightness, to help leaders stay grounded when the system around them is anything but stable.

Together, Michael and Sonja explore why small, ordinary actions can ripple into outsized and unpredictable consequences, from a viral customer complaint to a rewards programme that quietly produced the opposite of what it promised. They dig into the near enemy of adaptive learning, the frantic activity that looks like experimentation but is really panic in disguise, and the practice of stepping off the dance floor and onto the balcony to see what’s actually happening before reacting to it.

What You’ll Learn:

  • Why the boundary between simple, complicated and complex problems shifts depending on your own expertise
  • How a reward system built with good intentions produced the exact behaviour it was meant to prevent
  • Why reducing the number of priorities in a system often produces more learning than adding new initiatives
  • What the COOL framework, courage, openness, observe, lightness, offers leaders trying to stay grounded in uncertainty
  • Why “sit in the discomfort of not knowing” is the actual job description of leadership
  • How algorithms and modern convenience have quietly reduced our tolerance for making our own decisions
  • Why Michael believes every client he has ever coached lives with some form of imposter syndrome
  • What the “near enemy” of adaptive learning looks like, and how to tell it apart from real experimentation
  • Why slowing down, not speeding up, is often the more disciplined move in a complex system
  • How reframing complexity as “life” rather than “a problem” changes a leader’s whole relationship to uncertainty

Sonja Blignaut is a South African complexity practitioner who has spent 25 years helping leaders and organisations navigate uncertainty using the Cynefin framework and her own wayfinding approach. She began her career in meteorology before moving into consulting at IBM, where she trained directly under Professor Dave Snowden, and now works independently with organisations around the world on leading through complexity rather than around it.
